What to Say When a Product Arrives Damaged: 12 Customer-Service Templates

August 29, 2026 · Mustajab Haider Bukhari

When a product arrives damaged, name the condition plainly, recognize what it disrupted, request only evidence that changes the decision, and commit to a remedy and response time. Strong ecommerce customer service solves the buyer’s immediate problem before pursuing recovery from the courier, warehouse or supplier.

A good first reply is: “I am sorry your order arrived damaged. That is not the condition we intended to deliver. Please send one photo of the product and packaging if you can. Once confirmed, we can arrange a replacement at no extra cost or discuss the available refund option. I will update you by [time].”

Quick answer: what should the message contain?

  • A direct apology that names the damage
  • Ownership without blaming the courier or customer
  • The order number and affected item
  • Only the photos or details needed to confirm the issue
  • A replacement, refund, repair or other valid option
  • Who pays return shipping, if a return is required
  • An exact time for the next update

The wrong instinct is to begin with policy language. A customer holding a cracked bottle or broken appliance wants to know whether you will fix it. Verification matters, but it should not sound like a trial.

Template 1: acknowledge the damage without delay

Hello [First name],

I saw your report about the damage to [Product]. I am sorry it reached you in that condition.

Order [Order number] is open on my screen. If possible, send one clear image of the affected area and one of the outer box. I will review both and return with the available remedies no later than [Time and date].

Thank you for flagging it,
[Agent name]

Use this when you need evidence before approving the remedy. If the account already includes clear photos, do not ask the customer to send them again.

Template 2: replacement approved

Hello [First name],

The images confirm that [Product] was damaged in transit. I have created a replacement order, and we will cover both the item and delivery costs.

Dispatch is scheduled by [Date] through [Shipping method]. Tracking will follow after the carrier accepts the parcel. [You may dispose of the damaged unit safely / We have attached a prepaid collection label.]

The first parcel should have reached you ready to use. I am sorry it did not.

Best,
[Agent name]

Template 3: customer requests a refund

Hello [First name],

Your choice to refund the damaged [Product] makes sense. We have sent [Amount] back through the payment method used at checkout.

[The item does not need to come back / Return transport is prepaid using the attached label.] You will receive our transaction confirmation by [Time]. The bank or payment provider determines the final posting date.

Regards,
[Agent name]

Shopify allows merchants to refund all or part of an order and separately decide whether to restock items. Its official order-refund documentation is useful for matching the promise in the reply with the action performed in admin.

Template 4: more evidence is genuinely required

Hi [First name],

I am sorry about the condition of [Product]. The photo shows the affected area, but we need one additional image of [specific label, serial number or packaging section] to choose the correct resolution and record the damage.

You do not need to create a video or photograph anything unrelated. Once we receive that image, we will reply within [Time] with the next step.

Thank you,
[Agent name]

Explain why the extra evidence matters. A vague request for “more proof” makes the customer feel distrusted and often produces unusable images.

Template 5: the replacement is out of stock

Hello [First name],

The damage is confirmed, but [Product] has sold out, so we cannot replace it immediately.

We can return the full item value through the original checkout method, or you may choose [Comparable product] with the exact price adjustment shown here: [Difference]. The supplier currently estimates [Date] for restock, and that date may move.

Tell me which route suits you, and I will send written confirmation within [Time].

Template 6: damage affects an urgent event

Hello [First name],

You needed this for [Event/date]. Sending another item on the normal schedule would miss the point.

Our quickest route is [Replacement method], currently estimated for [Date]. If the date no longer works, choose the refund route instead. Let me know before [Cutoff time], and I will act on the choice immediately.

I am sorry this delivery disrupted your plans.

Acknowledge the lost use, not only the physical defect. A damaged birthday gift and a damaged spare item have different urgency even when the SKU is identical.

Template 7: cosmetic packaging damage only

Hi [First name],

I am sorry the packaging arrived damaged. Before we choose a resolution, could you confirm whether the product itself is affected and whether the packaging was part of the product’s value, such as a gift or collectible box?

If the item is damaged or the packaging condition makes it unsuitable for its intended use, tell me and I will review the replacement or refund options by [Time].

Do not dismiss packaging damage automatically. For gifts, collectibles, resale items and sterile products, the packaging can be part of what the customer bought.

Template 8: safety-sensitive damage

Hi [First name],

Please stop using [Product] because the reported damage could affect safety. Keep it away from [children, heat, water or other relevant condition] and do not attempt a repair.

I am escalating this to our product-safety team now. Please send [specific safe evidence] if you can, and tell us whether anyone was injured. We will contact you by [Time] with the next instruction.

Use a trained escalation process for electrical damage, leaking chemicals, contamination, sharp breakage, batteries, children’s products or injury. Do not improvise technical safety advice.

Template 9: prepaid return required

Hi [First name],

We will cover the return of the damaged item. Your prepaid label and instructions are attached.

Please use suitable packaging if it is safe to handle, attach the label and leave it with [Carrier/drop-off]. [The replacement will dispatch now / The refund will be submitted after the carrier scan], according to our process. There is no return-shipping charge to you.

If the item cannot be handled safely, reply before packing it.

Template 10: no return required

Hi [First name],

You do not need to return the damaged [Product]. Please [dispose of it safely / follow the recycling guidance at link] once any required evidence is complete.

I have [sent the replacement / submitted the refund]. Your reference is [Reference], and confirmation will follow by [Time].

Returnless resolution can make sense when collection costs exceed recovery value or the item cannot be resold. It should follow product-safety, fraud and environmental rules rather than a blanket threshold alone.

Template 11: partial refund for damage the customer accepts

Hi [First name],

If you are comfortable keeping [Product] with the documented [minor cosmetic damage], we can offer a partial refund of [Amount]. You are not required to accept this option instead of the other remedy available under our policy and applicable law.

Reply KEEP to accept the partial refund or OPTIONS to review the alternatives.

Never steer a customer toward a markdown when the item is unsafe, unusable or materially different from what was sold.

Template 12: confirm the remedy actually worked

Hello [First name],

Our record now shows [replacement delivered / refund transaction confirmed]. Has that fully resolved the damaged-order issue for you?

If not, respond in this thread. Your order record and damage images remain attached, so the next agent can continue from here.

Thank you for allowing us to put this right.

How should the team choose a resolution?

SituationBest starting action
Usable item, minor cosmetic damage, customer wants to keep itOffer a transparent partial refund where lawful
Unsafe, unusable or substantially damaged itemUse safety handling and offer replacement or money back
Same item available and still useful to the buyerPrioritize a replacement with store-paid delivery
Replacement unavailable or deadline missedLet the customer select refund or alternative
Low-value non-resalable itemConsider returnless resolution
High-value item or inconsistent evidenceDocumented verification and prepaid return

What should agents avoid saying?

  • “The courier damaged it, not us.” The customer bought from the store.
  • “You must have broken it.” Investigate without accusation.
  • “Send an unboxing video or we cannot help.” Do not invent evidence requirements.
  • “All sales are final.” Mandatory consumer rights can override store wording.
  • “Your refund will arrive today.” The payment provider controls posting time.
  • “It is only cosmetic.” The customer decides whether appearance affects intended use.

Legal and policy boundaries

Rights differ by location, product and marketplace. The US Federal Trade Commission recommends keeping purchase records and stating the requested outcome clearly when a product is damaged or defective. See the FTC’s consumer resolution guidance. UK government guidance requires retailers to provide remedies when goods are faulty, misdescribed or fail their intended function. See GOV.UK’s returns and refunds guidance.

These are jurisdiction-specific references, not universal legal advice. Train agents on the rules where the store sells and on any marketplace requirements.

Turn damage complaints into operational data

Tag the SKU, damage type, package condition, fulfillment location, carrier, route and resolution. Track damaged-item contacts per 1,000 delivered orders, repeat damage by product, replacement cost and time to resolution. The pattern may point to box size, insufficient fill, supplier packaging, warehouse handling or a product defect.

This is where service connects to ecommerce customer retention. The reply protects one relationship. The root-cause fix protects the next thousand deliveries.

FAQs

Should you ask for photos of a damaged product?

Yes, when photos help verify the condition, choose a remedy or support a carrier claim. Ask for only the specific images needed and offer an alternative when the customer cannot provide them.

Who should pay return shipping for a damaged item?

The customer should not be charged to correct a seller or delivery problem. Provide a prepaid or otherwise cost-free process where a return is required, subject to applicable law.

Should you replace or refund a damaged product?

Offer the remedy required by law and policy, then account for stock, safety, urgency and customer preference. A replacement is not useful when the original deadline has passed.

Can a customer keep a damaged product?

Sometimes. Returnless resolution may be appropriate for low-value or non-resalable items, but safety, environmental, fraud and legal considerations still apply.

Should you give a discount after resolving the complaint?

Fix the damaged order first. A goodwill credit can recognize substantial inconvenience, but it should not replace the refund, replacement or other remedy owed.
