What to Say When an Item Is Missing From an Order: 12 Reply Templates

August 29, 2026 · Mustajab Haider Bukhari

When an item is missing from an order, apologize, confirm the affected item and order number, check whether it shipped separately, then give the customer a clear replacement or refund path. Good ecommerce customer service does not tell the buyer to contact the warehouse or courier before the store has checked its own records.

A useful first reply is: “I am sorry [Item] was not in order [Number]. I am checking the fulfillment record and whether it was sent in a separate parcel. I will update you by [Time]. If it was omitted, we can arrange a replacement at no extra cost or review the available refund option.”

Quick answer: what should the reply do?

  1. Name the missing item and acknowledge the problem.
  2. Check split-shipment and tracking records before assuming a packing error.
  3. Ask for only the details needed to verify the parcel.
  4. Offer a replacement or refund when omission is confirmed.
  5. Give an exact next-update time.
  6. Keep carrier and warehouse investigations behind the scenes.

Do not say “our system shows delivered” as if that proves every line item was inside the box. Shipment delivery and order completeness are different facts.

Template 1: first acknowledgement

Hi [First name],

I am sorry [Missing item] was not included in order [Order number]. I am checking the packing record and whether the item was assigned to a separate shipment.

I will update you by [Time and date]. If it was omitted, I will explain the fastest replacement or refund option.

Best,
[Agent name]

Template 2: the item shipped separately

Hi [First name],

I found that [Item] was sent in a separate parcel from [Fulfillment location]. Its tracking number is [Tracking], and the current carrier estimate is [Date].

The other parcel’s delivery does not close this case. I will monitor the second shipment and update you if there is no carrier movement by [Time].

I am sorry the split shipment was not clearer.

Use this only when a second fulfillment and tracking event exist. Do not create a comforting explanation before checking the order timeline.

Template 3: packing omission confirmed

Hi [First name],

We confirmed that [Item] was omitted during packing. That is our mistake.

I can send it at no extra cost using [Shipping method], with dispatch by [Date], or process the available refund for that item. Reply REPLACE or REFUND, and I will confirm your choice within [Time].

I am sorry you did not receive the complete order.

Template 4: replacement dispatched

Hi [First name],

Your replacement [Item] has been dispatched under tracking number [Tracking]. The carrier currently estimates delivery on [Date].

There is no additional charge. I will keep the case open until the replacement receives a delivery scan.

Thank you for your patience,
[Agent name]

Template 5: partial refund approved

Hi [First name],

I have submitted a refund of [Amount] for the missing [Item] to [Original payment method]. Our confirmation reference is [Reference].

The refund was submitted on [Date]. Your payment provider controls when it appears in your account. The remaining items in the order are not affected.

I am sorry the order was incomplete.

Shopify’s official guidance confirms that merchants can issue a partial refund by selecting the affected line-item quantity. Match the written amount and item to the actual admin transaction.

Template 6: missing item is out of stock

Hi [First name],

We confirmed [Item] was missing, but it is now out of stock. I am sorry we cannot send the same item immediately.

You can choose a full refund for the missing item or [Comparable item] with [price difference stated clearly]. Our restock estimate is [Date], but it is not guaranteed.

Reply with your preferred option, and I will process it by [Time].

Template 7: backordered item was not meant to be in the first parcel

Hi [First name],

[Item] is listed as backordered and was not included in the first shipment. The current expected dispatch is [Date]. I am sorry this was not clear in the order updates.

You can keep the backorder, choose an available alternative, or cancel that item for the applicable refund. Reply with your choice by [Time].

If the backorder status was not disclosed before purchase, involve a supervisor and review legal obligations. The reply should not rewrite the purchase history.

Template 8: you need package details

Hi [First name],

I am sorry [Item] was missing. To compare the parcel with our packing record, please send a photo of the packing slip and shipping label, if available, and tell me whether the box appeared opened or damaged.

You do not need to photograph unrelated belongings or provide payment information. I will review the details and reply by [Time].

Ask because package weight, label and packing slip can identify a split shipment, incorrect carton or tampering. Explain the reason. Evidence collection should not delay an obvious low-risk resolution.

Template 9: suspected tampering or opened parcel

Hi [First name],

Thank you for noting that the parcel appeared opened. Please keep the packaging, label and any sealing material while we investigate. If safe, send photos of the outer box and seals.

I am escalating this as a possible transit issue. I will update you by [Time] with the replacement, refund or carrier-claim next step. You do not need to contact the courier separately unless we ask you to participate in a required statement.

Template 10: multiple items are missing

Hi [First name],

I am sorry your order arrived with several items missing. I have recorded the affected lines as [List].

I am checking whether a second parcel exists and comparing the shipment weight with the packing record. I will send one complete resolution update by [Time] rather than handling each item in separate messages.

Template 11: urgent missing item

Hi [First name],

I understand [Item] was needed for [Event/date], so a standard replacement may arrive too late.

The fastest replacement option has an estimated arrival of [Date]. If that no longer helps, I can process the available refund for the missing item. Reply by [Cutoff] and I will handle your choice immediately.

Template 12: follow-up after resolution

Hi [First name],

I am checking that [the replacement arrived / the partial refund confirmation reached you]. Our record shows [Status].

If anything remains unresolved, reply here. The item list, packing review and previous messages are already attached to the case.

What should the agent check before replying?

CheckWhat it can reveal
Fulfillment status by line itemOne item may still be unfulfilled
Tracking numbers and locationsThe order may have split into parcels
Packing scan or pick recordThe item may have been omitted or substituted
Recorded shipment weightWeight can support an omission or tampering review
Inventory adjustmentUnexpected stock can point to a missed pick
Similar ticketsA wider SKU or warehouse problem may exist

Shopify’s order-status documentation distinguishes fulfilled, partially fulfilled and unfulfilled states. See the official guide to order statuses. The storefront message should reflect the line-item status, not just the overall order badge.

Replacement or refund: which is better?

Replace when the item is available, still wanted and can arrive within a useful timeframe. Refund when it is unavailable, the customer no longer needs it, the deadline passed or the customer is entitled to that remedy. Let the customer choose when both options are valid.

Do not issue store credit as if it were the same as money returned to the original payment method. Explain the difference and follow the customer’s rights and the store’s policy.

What should you avoid saying?

  • “The package was delivered, so nothing is missing.” Delivery is not proof of contents.
  • “Contact the courier yourself.” The store should lead its fulfillment investigation.
  • “Send an unboxing video.” Do not invent a universal proof requirement.
  • “Our warehouse never makes mistakes.” Absolute denial escalates a fixable case.
  • “We will refund the whole order” when only one item is being refunded.
  • “Wait a few more days” without evidence of a second shipment.

Legal and marketplace considerations

Consumer rules differ by jurisdiction. In the United States, the FTC says sellers must ship as promised and refund orders they do not ship; it also explains payment-dispute protections for goods not delivered as agreed. See FTC online-order guidance. UK government guidance says goods must be as described and retailers must offer remedies for faulty or misdescribed goods. See GOV.UK returns guidance.

These references are not universal legal advice. Train the team on the countries and marketplaces it serves, including claim deadlines and required evidence.

How do you prevent missing items?

Track omission contacts per 1,000 multi-item orders, SKU, fulfillment location, picker, packing station and shift. Compare expected parcel weight with carrier acceptance weight where available. Use barcode scans, separate similar SKUs, require a final line-item count and make split shipments obvious in customer notifications.

A reply protects one order. An operational fix improves customer retention by making the next delivery less likely to need an apology.

FAQs

Should you ask for a photo when an item is missing?

A photo of the packing slip, label or opened parcel can support investigation, but a photo cannot show an absent object directly. Ask only for evidence that changes the decision.

Who should contact the carrier about a missing item?

The store should normally lead the carrier and fulfillment investigation because it purchased the shipping service and has the shipment records. Ask the customer for a statement only when required.

Can one item be refunded without refunding the whole order?

Yes. Ecommerce platforms commonly support partial refunds for specific line items. Confirm the exact item, quantity, tax and shipping treatment before processing.

What if tracking shows a second parcel?

Give the second tracking number and honest estimate, then keep the case open until it moves or arrives. Do not call the case resolved merely because a label exists.

How quickly should a missing-item complaint be resolved?

Acknowledge it promptly and give a specific investigation deadline. Straightforward omissions can often be decided quickly; suspected tampering or high-value claims may require a documented review.
